If you absolutely have to reduce the scope, an option is to divide the process in half.

Walk the front end of the process with the front end folks, and only bring a few key individuals from the backend. Next, walk the back end of the process with the backend folks, only brining a few key individuals from the front end. It is not ideal but it has been done before.
